BAITT is a behavior-led transformation consultancy working at the intersection of environment, technology, and human psychology. We orbit complex problems until the right intervention becomes obvious.

The Orbit Model

Each orbit
begins smarter.

Three concentric layers - Behavior, Architecture, Innovation - each cycle tightening around the wicked problem until the right intervention becomes visible. Hover any node to explore.

"Wicked problems hold contradictions.
Both sides can be true.
Neither is always right."

The Orbit Model
Wicked problems don't yield to linear process.
Each orbit tighter. Each cycle irreversible.

Behavior
People · Culture · Trust
The widest orbit - hardest to force, most fragile to lose. Change that lacks a behavioral foundation erodes the moment external pressure lifts.
Architecture
Systems · Governance · Flows
The structural layer that outlasts any single leader or budget cycle. The right governance structure makes good decisions the path of least resistance.
Innovation
Solutions · AI · Leverage
The fastest orbit, highest impact when well-timed. Innovation introduced before Behavior and Architecture are ready rarely sticks - it decorates rather than transforms.
Operating Principle

Human
Accountable

Where judgment must remain human

BAITT holds that some decisions cannot be delegated to tools, however capable. These responsibilities require human presence, authority, and accountability - not because AI cannot assist, but because the stakes of error are relational, ethical, or political in ways that require a person to own them.

Judgment
Reading context that data cannot fully encode - knowing when a number is wrong because the situation has changed in ways the model hasn't seen.
Ethics
Deciding what is right when the model can only optimise. Holding the line on what the engagement will and will not do.
Legitimacy
Being present in rooms where decisions are made. Trust is granted to people, not to outputs.
Ownership
Taking responsibility when things go wrong. BAITT remains accountable for what it set in motion, including the unintended consequences.
The orbit requires a pilot. Not because the system cannot navigate - but because only a person can be held responsible for the destination.
Operating Principle

AI
Accelerates

Where tools compress time and increase precision

BAITT uses AI not as a replacement for thinking but as a way of thinking faster, wider, and with less cognitive drag. These capabilities allow human judgment to operate at a scale and speed that would otherwise be impossible within the constraints of a consulting engagement.

Synthesis
Compressing large volumes of interview data and signals into patterns that a human would take weeks to see.
Variations
Generating multiple versions of a framework quickly enough that the team can compare rather than anchor on the first idea.
Simulation
Modelling the downstream effects of a decision before it is made - running scenarios human planning typically cannot afford.
Instrumentation
Tracking adoption, sentiment, and system behavior in near-real-time - turning quarterly surveys into a continuous signal.
AI does not replace the orbit. It shortens each cycle - so more orbits are possible before the window closes.
"Anything that is not nature
is designed - and design
directly shapes how we feel,
act, and relate."

How we work

From complexity
to clarity. From clarity
to change.

We don't arrive with answers. We arrive with a methodology for finding them - one that respects the irreducible complexity of wicked problems.

The Orbit Model moves through four phases with each iteration. Each cycle deepens understanding. No phase is ever fully complete - they inform each other continuously.

I
Sense
Read the system before acting on it. Surface resistance patterns, map stakeholders, trace hidden structures. Explore wide - the problem is always more than it appears.
II
Decide
Narrow from signals to commitments. Build decision frameworks, analyse data flows, simulate scenarios. The smallest intervention with the largest systemic effect.
III
Act
Intervene with precision. Facilitate adoption, redesign processes, prototype at speed. Create irreversible shifts in field conditions - not just deliverables.
IV
Learn · Reframe
Test assumptions against outcomes. What changed, what didn't, and why? The orbit tightens. The next cycle begins with sharper instruments.
The Orbit Principle
"The wicked problem doesn't disappear. But each orbit changes what we know about it - until the right intervention becomes obvious."
Wicked problems - systemic inequality, chronic institutional failure, post-crisis regeneration - resist linear solutions. They require iterative, multi-layered approaches that account for human behavior, structural architecture, and the leverage points that exist between them.
What makes a problem wicked?
No definitive formulation of the problem exists
Every attempted solution changes the problem
Solutions are not right or wrong, but better or worse
Each wicked problem is essentially unique

Smart solutions
using what already
exists.
Belgian Municipalities
Deployed chickens for neighbourhood composting - zero technology investment, measurable waste reduction, and unexpected community cohesion effects.
Rotterdam Addiction Programme
Identified a breakthrough method for addressing gambling addiction by repurposing existing social infrastructure - no new budget, new outcomes.
The Principle
The most powerful interventions often involve no new technology. Free innovation means seeing latent value that others have categorised as overhead.
What we offer

Six ways to
orbit a problem.

Each service is designed to be engaged independently or as part of a multi-orbit engagement. All are built around the same core methodology.

01
Systems Audit & Blueprint
A full diagnostic of the system as it actually functions - not as documented. We surface hidden flows, decision bottlenecks, structural misalignments, and the resistance patterns that block change.
02
Post-Crisis Regeneration Strategy
For institutions emerging from failure, scandal, or structural collapse. We design the conditions for genuine regeneration - not just rebranding - with durable, behavior-anchored change.
03
Neuro-Salutogenic Space Audit
Environments shape behavior at a level below conscious awareness. We audit spaces through the lens of neuroarchitecture and salutogenic design, identifying cognitive stressors and health-promoting interventions.
04
AI-Native Transformation Program
For organisations integrating AI into complex operational and governance structures. We design the human architecture that makes AI adoption real - not just technically deployed, but behaviorally embedded.
05
Cognitive Sanctuary Network
A curated programme of spaces, practices, and peer relationships designed to restore cognitive capacity in high-complexity roles. For leaders and teams operating at the limit of systemic load.
06
Future of X Observatory
Ongoing intelligence on how a specific domain - education, healthcare, governance, urban systems - is being transformed by behavioral, structural, and technological forces. Commissioned or syndicated.

Who we are

Architects, psychologists,
AI experts, planners —
one methodology.

BAITT is a behavior-led design practice working at the intersection of environment, technology, and human psychology. We identify what creates friction, cognitive load, and stress in real contexts - then prototype interventions that improve human experience and system performance.
